# Manager Development Spectrum

## Overview

Most leadership programs target skill acquisition. They work for Achiever-stage leaders and are ineffective above it — not a design failure, a category error. Stage development requires transforming the interpretive logic itself, not adding capabilities within it. Rooke & Torbert's longitudinal research (2005, *HBR*, n=4,500) identified seven sequential Action Logics. The framework's key claim: developmental mechanisms are stage-specific — what moves an Expert toward Achiever will not move an Achiever toward Individualist.

**Cross-skill composition:** Use AFTER [metacognition] — accurate stage ID requires observing your own interpretive patterns from the outside. Use BEFORE or alongside [feedback-loops] — each stage's developmental move requires specific feedback structures. Use INSTEAD OF [okr-goal-setting] when "leadership isn't growing despite clear goals."

## When to Use

- A high-performing manager was promoted and is now failing without clear cause
- Leadership development programs run multiple cohorts with good ratings but no observable behavioral change
- A leader is "brilliant but difficult" or "great at execution but can't develop others"
- A coach or HR leader needs to match developmental intervention to actual stage, not job title
- A leader feels plateaued — can do the job well but senses the next level requires something unnameable

**When NOT to use:** skill deficit (not stage mismatch); no psychological safety for honest self-assessment; timeline is weeks; goal is performance rating not development; as selection criterion without expert interpretation.

## Coaching Novices (Adaptive Front Door)

- **Engine mode:** user has a concrete case → run The Process directly.
- **Coach mode:** user is unfamiliar or has no concrete case → guide step by step.

In Coach mode, respond one step at a time. Each [WAIT] is a hard stop — output only that step's question, then stop.

1. "This framework maps internal logics leaders operate from — not skills, but the lens used to interpret what's happening. Each stage has a characteristic strength and blind spot. The jump requires a specific experience that exposes the current logic's limits."
2. Check fit: "Does your response sound like 'I need to win,' 'I need to be right,' 'I need to hit the target,' or 'I need to question why I framed this as a conflict'? Each is a different logic

Rather, it's their internal 'action logic'—how they interpret their surroundings and react when their power or safety is challenged."

**What is NOT cited and why:**

Loevinger's Ego Development theory (1976) and Kegan's Subject-Object theory (*The Evolving Self*, 1982) are the foundational research from which Torbert & Rooke's Action Logics derive. They are not directly cited here because the Rooke & Torbert HBR synthesis is the operationally accessible primary source for the 7-stage framework as presented. Practitioners seeking the deeper developmental psychology basis should consult Kegan directly. Cook-Greuter's Leadership Development Framework (2004) is closely related and extends the Alchemist stage — it is not cited here because its additions are beyond the scope of this skill's Process, which focuses on stages Opportunist through Strategist where the research sample sizes are sufficient for behavioral pattern identification.

# Method in Action: Abraham Lincoln's Trajectory from Opportunist/Diplomat to Strategist (1834–1865)

> *Example for the [manager-development-spectrum](../SKILL.md) skill.*

Abraham Lincoln's documented political development is one of the most primary-source-rich examples of multi-stage Action Logic progression available in pre-20th-century leadership history.

**Stage 1 — Opportunist/Diplomat patterns (1834–1842):** Lincoln's early Illinois legislative career shows both Opportunist and Diplomat behaviors in documented primary sources. In 1842, Lincoln published anonymous satirical letters in the *Sangamo Journal* mocking Democratic politician James Shields. When Shields demanded to know the author and challenged Lincoln to a duel, Lincoln initially denied authorship — a classic Opportunist move (protect position, deny exposure). He ultimately acknowledged authorship only when forced. The duel was called off through negotiation, but Lincoln, shamed by the episode, never published anonymous political attacks again. Primary source: Lincoln's letter to Joshua Speed, October 4, 1842, and the full *Sangamo Journal* letter series (available at the Abraham Lincoln Presidential Library, Springfield, IL; documented in Douglas L. Wilson, *Honor's Voice: The Transformation of Abraham Lincoln*, Knopf, 1998).

**Stage 2 — Expert/Achiever consolidation (1846–1858):** Lincoln's congressional term (1846–1849) and his return to law show Expert-stage consolidation: mastery of legal argument, meticulous preparation, willingness to take unpopular positions (opposing the Mexican-American War) on the basis of being right. His 1858 Senate debates with Douglas show Achiever-stage logic: outcome-focused framing, strategic management of public perception, results measured by electoral position.

**Stage 3 — Strategist-stage emergence (1861–1865):** By the Civil War presidency, Lincoln's behavior had shifted to Strategist-stage logic in three documented ways: (1) He assembled rivals — Seward, Chase, Bates, Cameron — into his cabinet, explicitly using personal development (including his own humiliation and correction by Stanton) as leadership method. Primary source: Doris Kearns Goodwin, *Team of Rivals* (Simon & Schuster, 2005), documenting Cabinet minutes and Lincoln's own letters. (2) He publicly reframed the war's meaning from constitutional/territorial to moral-systemic in the Gettysburg Address (November 19, 1863) — a Strategist-stage move that transformed the interpretive frame for all parties. (3) Most precisely, his letter to Horace Greeley (August 22, 1862) demonstrates Strategist-stage logic under pressure: when Greeley publicly attacked Lincoln for insufficient anti-slavery action, Lincoln subordinated his own moral position to systemic outcome — explicitly, in writing:

> "My paramount object in this struggle is to save the Union, and is not either to save or to destroy slavery. If I could save the Union without freeing any slave I would do it, and if I could s

## Description:

Helps agents guide leadership coaches, HR leaders, and managers through Action Logic stage assessment, blindspot identification, and a 90-day developmental move plan when leadership growth appears stalled for reasons beyond a skill gap.

This skill is ready for commercial/non-commercial use.

## Publisher:

[deciqai](https://clawhub.ai/user/deciqai)

### License/Terms of Use:

MIT-0

## Use Case:

Leadership coaches, HR leaders, and managers use this skill to diagnose whether a manager's leadership plateau reflects an Action Logic stage mismatch and to select a stage-specific development intervention. It is intended for developmental coaching, not performance rating, selection, or rapid skill training.

### Deployment Geography for Use:

Global

## Known Risks and Mitigations:

Risk: Generated stage assessments may be treated as sensitive HR or coaching material.

Mitigation: Keep identifiable workplace cases private, limit retention to intended coaching uses, and avoid pasting sensitive examples into shared contexts unless retention is intended.

Risk: Action Logic stage labels could be misused as performance ratings, promotion filters, or selection criteria.

Mitigation: Use the output only for developmental coaching and keep stage labels out of HR rating or selection workflows unless reviewed by qualified experts.

Risk: A weak evidence base can produce misleading stage diagnosis.

Mitigation: Require behavioral evidence from at least two high-stakes challenge situations and stop when self-report diverges materially from observed behavior.
